The model separates potential time savings from value that is actually realized. This helps avoid overstating the impact of low adoption or AI output that needs heavy review and rework.

Currency for employee cost, licenses, and implementation. Exchange rates are not converted automatically.
The number of paid users or seats the company plans to maintain.
Salary plus payroll taxes, benefits, equipment, and other direct employment costs. Use an average for the population being evaluated.
The share of licensed users who actually use AI regularly in their work, rather than merely having access.
Estimate net time saved after prompting, reading the output, and normal review. A conservative estimate is usually more useful.
The share of freed time that becomes useful work: more output, faster delivery, or reduced resource need. 100% is usually too optimistic.
The share of potential value lost to errors, hallucinations, extra validation, repeated work, or fixing low-quality output.
The full recurring cost of one paid seat. If several AI tools are used, enter their combined per-user cost.
Setup, training, policy work, integrations, pilots, and other one-time launch costs.
Ongoing internal effort for administration, security/compliance, onboarding, support, quality monitoring, and AI governance.

This estimates the value of freed time, not guaranteed payroll savings. If people simply perform the same amount of work faster, financial value is realized only when that time is converted into additional useful output.

AI can save time and still have weak ROI

A license does not create value by itself. People need to use the tool, AI needs to save more time than it consumes, and the freed capacity needs to become useful output.

That is why the calculator shows not only ROI but also the break-even point in minutes per active user per week. That number is often easier to validate in a pilot than an abstract claim about “productivity improvement.”
